A PE-backed technology services company had grown through acquisition. Each acquired business brought its own tools. Three years later, the stack had never been rationalized.
Situation
Duplicate CRM, collaboration, security, and analytics tools across business units. License counts well above headcount. Auto-renewing contracts nobody tracked. The finance team saw a number growing every quarter and no owner for it.
What we did
We inventoried every SaaS and software agreement, matched licenses to actual usage, and built a keep, consolidate, replace, or eliminate roadmap. We ran the vendor conversations, including renewals the internal team had been avoiding, and put a procurement governance process in place so the problem does not rebuild.
Outcome
A single stack, right-sized licenses, renegotiated enterprise agreements, and a renewal calendar with an owner. Savings tracked against EBITDA by the sponsor.
